Strategy for entering Russia
Market Entry for Chinese Manufacturers in Russia
We assess product potential, select a model for your presence in Russia and launch the Russian operation as a business under coordinated management, rather than a market experiment.
- Initial assessment — 7–10 working days
- Full launch — usually 1–3 months
- Initial project budget — from RUB 1.5 million
Objective
One plan connects the market, legal matters, finance, supply and sales
Market entry starts with neither company registration nor advertising. First, demand must be validated, the economics calculated, restrictions checked and the owner's control over the Russian structure defined.
You manufacture in China. JINDAO builds and manages the system that turns your product into an operating business in Russia.
What can go wrong
Isolated actions do not add up to an operating business
Registering a legal entity, making the first shipment or signing a distributor agreement creates activity, but does not by itself establish a manageable business model.
Starting with expenditure
The company, warehouse and advertising are in place before demand, requirements and the full cost have been checked.
Handing the market over to an intermediary
The distributor gains the customers and data, while the factory cannot see the true picture of demand.
Failing to establish a management centre
Lawyers, logistics specialists and salespeople work separately, leaving no one accountable for the overall result.
JINDAO responsibility
From product assessment to the first consistent sales
JINDAO brings the functions together in one sequential launch programme and assigns responsibility for each stage.
Product and market analysis
Demand, competitors, prices, buyer segments and reasons for switching suppliers.
Model for your presence in Russia
Your own legal entity, contractual structure, partners and the owner's degree of control.
Project economics
Logistics, customs duties, taxes, certification, service, sales and working capital.
Infrastructure
Banking, accounting, supplies, documents, the Russian team and access permissions.
Commercial launch
Positioning, buyer database, negotiations, proposals and initial contracts.
Management and scaling
KPIs, reporting, monitoring deviations and expansion across Russian regions.
How the work is organised
Three stages instead of a chaotic start
Every stage ends with a decision, an accountable owner and a control point.
Initial assessment
Within 7–10 working days, we assess the product, market, risks and financial rationale. We recommend whether to launch, refine the project or stop.
Building the structure
We create the legal, financial, logistics and management architecture for the Russian operation.
Sales and management
We launch sales channels, oversee the team, funds and supplies, and prepare the model for scaling.
Operating system
What the factory needs to provide before launch
The more complete the initial information, the sooner JINDAO can move from presentations to substantive negotiations.
- 3–5 priority models and use cases
- FOB prices, options, configurations and production lead times
- Equipment videos and examples of finished products
- Certificates, equipment documentation, diagrams and component lists
- Terms for testing, FAT/SAT, installation and training
- Warranty, spare parts and response time for technical enquiries
The offer adapted for Russia
We adapt not only the language, but also how the offer fits the buyer's decision-making process.
- Presentation and product sheets for priority models
- Technical questionnaire for a Russian enterprise
- Process description from material to finished product
- Russian subtitles and operating materials
- Full launch cost, service and warranty
Launch roadmap
The first 90 days without chaotic action
The exact programme depends on the product, but the progression from preparation to commercial projects remains the same.
Preparation
Priority models, market analysis, certification, positioning, materials, technical questionnaire, database and CRM.
Market entry
Direct contacts, partners, Russian-language pages, initial meetings and technical enquiries.
Commercial projects
Trials, calculations, configurations, proposals, negotiations and a preliminary service model.
Control metrics
What the owner sees after the initial stage
For an industrial project, measurable targets for the database, contacts and commercial project development are agreed in advance.
Metrics guide team activity and do not guarantee a specific number of transactions.
Allocation of responsibility
The factory and JINDAO are responsible for different parts of one shared result
Responsibilities are defined before launch so that technical and commercial decisions each have an accountable owner.
Equipment and technical performance
- Priority models, configurations and prices
- Production, testing and verification of specifications
- Documentation, warranty, training and spare parts
- Engineering support for commercial projects
The Russian market and transaction support
- Market analysis, localisation and buyer database
- Communication, qualification and meeting arrangements
- Legal matters, imports, payments and the Russian structure
- Negotiations, commercial proposals and oversight of delivery
Result for the owner
The owner gains a Russian operation under control, rather than a collection of contractors
Not a list of completed tasks, but a business state the owner can verify.
- 01A clear launch plan with a budget and timeline
- 02A single point of accountability in Russia
- 03Access to customers, funds and management data
- 04A lawful legal and financial structure
- 05A sales system that can be scaled
Key distinction
JINDAO is neither a distributor nor a sales agent
An intermediary is responsible for its own transaction
- A distributor earns its own margin
- A sales agent receives commission for a deal it brings in
- The customer base and market data remain with the intermediary
- No responsibility for the business's finances, team or security
JINDAO is responsible for the system
- Represents the owner's interests
- Connects sales with legal matters, finance and supplies
- Keeps data and control with the factory
- Manages the entire Russian operation
Engagement model
Investment depends on the entry model
A final cost cannot be stated honestly before the calculations are done. At the first stage, we define the infrastructure needed and a realistic budget.
Market, restrictions, economics and launch plan.
A minimum benchmark for a project requiring a complete operating structure.
The retainer arrangement and percentage of turnover are agreed after the assessment.
JINDAO does not sell this module as a one-off service. Scope, timing and fees are defined after the initial assessment.
Frequently asked questions
Before we start
Can we start by simply testing demand?
Yes, but the test must have criteria, a budget and a final decision. JINDAO does not run unstructured advertising; it conducts a defined assessment of the product and buyers.
Do we have to set up a Russian legal entity immediately?
No. The format depends on the product, contractual model, import requirements and desired degree of control.
Why does the minimum budget start at RUB 1.5 million?
Full market entry requires legal, financial, logistics and commercial infrastructure. The exact budget is calculated individually.
